When a collab project involves three or more creators, email threads and group chats are no longer enough to track progress. Who is working on what? Which task is stuck? Who needs to review before the publish date? A kanban board puts all of these answers in one place.
Recommended kanban board structure for collabs
Use Notion, Trello, or whatever tool your group already uses. The core columns:
- Backlog: All ideas and tasks that have not yet been assigned
- To Do (this week): Assigned tasks with deadlines within the current week
- In Progress: Tasks actively being worked on — each creator should have no more than two to three cards here at once
- Review: Draft completed, waiting for another team member or the lead to review
- Done: Published or fully delivered
- Blocked: Task stuck due to an external reason — always write the reason and who is responsible for unblocking
Kanban card template for each collab task
Each card should include these fields to avoid confusion:
- Task name: Clear, starting with a verb (Film, Edit, Write caption, Upload)
- Owner: The creator primarily responsible
- Deadline: A specific date — avoid "end of week" or "as soon as possible"
- Reviewer: Who will approve before publishing
- Platform: TikTok / YouTube / Instagram / Facebook
- Asset link: Script, brief, related files
- Notes: Special requirements or context the assignee needs to know
Operating rules for the collab kanban
- Hold a short weekly sync (fifteen to twenty minutes) to review the board — no daily stand-ups needed
- Each creator updates the status of their own cards — the lead should not do it for them
- Cards in the Blocked column must include a written reason — never leave it blank
- Do not add new tasks mid-project without an owner and deadline — send them to Backlog first
Notes specific to multi-creator collabs
- Establish roles clearly from the start: who is the lead, who are contributors, who are reviewers
- Avoid assigning one task to multiple owners — this leads to everyone assuming someone else is handling it
- For sensitive content (brand, legal), add a separate "Legal/Brand Review" step before "Done"
